A founder's roadmap for digital transformation, in the right order.

The expensive mistake isn't picking the wrong tool — it's skipping the planning step and building the wrong thing first. Here's the order that avoids that.

The most expensive mistake in a digital transformation isn't picking the wrong tool — it's skipping the planning step entirely and finding out six months in that you built the wrong thing first. A roadmap doesn't have to mean months of process. It means answering a few questions in order, before money moves.

1. Discovery sprint & stakeholder interviews

Start by talking to the people actually doing the work — not just the founder's mental model of the business. The gap between how a process is supposed to work and how it actually works is usually where the real opportunity is.

2. Technical & systems audit

Take honest stock of what you already have: what's genuinely broken, what's just annoying, and what's fine but nobody trusts. Not everything needs to be replaced, and an audit is what tells you which is which.

3. Feasibility study & project scoping

Before committing budget, get a real estimate of cost, timeline, and technical risk — not a guess. This is the step that turns "we should probably build an app" into a decision you can actually defend.

4. Digital strategy & technology roadmap

Sequence the work. Most businesses can't build, integrate, and automate everything at once, and trying to usually means nothing ships well. A roadmap says what comes first, second, and third, and why.

5. Fractional CTO-style advisory

A roadmap that sits in a drawer isn't a roadmap. Ongoing or per-engagement technical advisory keeps someone accountable for the plan as it meets reality — adjusting as priorities or constraints change, instead of starting over.
